If you build exactly one automation this quarter, build this one. Missed-call text-back is the highest ratio of impact to effort of anything in this whole category of work. It takes a few days to set up, it touches every missed call your business gets, and it recovers revenue that is otherwise gone for good.

Why missed calls are expensive

A missed call from a new prospect is not a neutral event. It is a lead that had enough intent to pick up the phone and call your business, and got nothing back. Most homeowners in that position do not wait for a callback. They call the next number on the list, which is usually a competitor.

For HVAC, plumbing, electrical, and roofing companies, this happens constantly. Techs are on job sites and cannot answer. The office is handling three other calls. It is 6:30pm and everyone has gone home. None of this is a staffing failure exactly, it is a structural gap: your phone line has no fallback when a human cannot pick up.

How the flow works

  2. A webhook fires. This triggers an automation platform like n8n or Make, which receives the caller's phone number.
  3. An SMS goes out immediately. Something like: "Sorry we missed your call, this is [Business Name]. What can we help with today?" No AI needed for this first message, just speed.
  4. The prospect replies. They describe the issue in their own words, exactly as they would have on the phone.
  5. AI drafts a response or asks a qualifying question. Based on what they wrote, the system either asks a clarifying question ("Is this for a repair or a new install?") or moves straight to routing if the message is already clear.
  6. The hot lead gets routed. Anything reading as urgent (no heat, water leak, no power) gets flagged and pushed to a human immediately, by SMS alert or a call to the on-call tech.
  7. Booking or a call-back gets scheduled. For non-urgent requests, the system offers your next open slot directly in the text thread, or hands off a clean summary to whoever books manually.
  8. The outcome gets logged. Every missed call, every reply, every outcome writes to a sheet or your CRM so you can see the pattern over time, not just individual leads.

That is the entire system. No call center, no new phone number, no forklift replacement of your existing tools.

What the first reply should actually say

Keep it short, human, and specific to your business. Avoid generic chatbot language. A good first text reads like a person wrote it in five seconds, because that is roughly what it is standing in for:

"Hey, sorry we missed you. This is [Business Name] in [City]. What's going on, and is it urgent?"

Avoid anything that sounds like a survey or a form. The goal is a natural text exchange, not an interrogation.

How qualification should work

Two or three questions is the ceiling. Ask what the issue is, whether it is urgent, and the property location if you serve more than one area. Do not ask for full contact details again if you already have the phone number, and do not make the prospect type a paragraph. The shorter the exchange, the more people finish it.

If your trade has a common emergency list (no heat, no AC, gas smell, water leak, no power, sewage backup), build the qualifying question around detecting those specifically, since that is what determines whether a human needs to be pulled in immediately.

When to escalate to a human

Escalate immediately, not on a delay, when the reply contains anything on your emergency list, when the prospect asks a pricing or scheduling question the system cannot answer confidently, or when the conversation goes past two or three back-and-forth messages without resolving. AI should qualify and route. It should not negotiate, argue about pricing, or try to close a job on its own. That decision belongs to a person, every time. Connecting it to your existing tools

You do not need to rip out your CRM or your scheduling software to run this. Most missed-call text-back builds connect to:

  • CRM or Sheets for lead logging, whichever you already use day to day.

Metrics that matter weekly

Track these four numbers every week, not just once at launch:

  • Missed calls per week. Your baseline volume. If this is trending up, your team is more stretched than you think.
  • Text-back response rate. Percentage of missed calls that get a reply from the prospect. Low reply rates usually mean the first message needs work.
  • Time to first human contact. For urgent leads, how long between the text and an actual human reaching out.
  • Booked jobs from missed calls. The number that actually matters. This is the revenue this system recovers.
